Adoption Curves

People take time to change how they work.

S-curves, not switches

Benefits depend on people using the system. Adoption typically follows an S-curve: slow at first (training, trust, fixing early issues), faster in the middle, then levelling off below 100% (some cases stay manual). Costs start immediately. Modelling the ramp shows a slower payback and lower first-year benefit than "full use from day one", and highlights the value of training and change management.

Benefits arrive slowly; risks arrive fast

Adoption curves, failure costs and staged investment make estimates realistic and safer.

Three ideas: adoption curves, risk-adjusted value, staged investment.

First-year benefit with an adoption ramp, run

I ran this with plain Python 3. All figures belong to one worked example (an invoice-processing team) with invented but internally consistent numbers; prices are placeholders. With adoption following an S-curve to 85%, the net benefit is negative for the first two months (costs start immediately), passes $9,000 a month by month 6, and the first-year net benefit is about $77,000 instead of $153,000 assuming instant full use.

import math
def adoption(month, max_share=0.85, midpoint=4, speed=1.2):   # S-curve
    return max_share / (1 + math.exp(-speed * (month - midpoint)))
full_gross = 15730; monthly_cost = 3016   # gross benefit at full use; costs run from month 1
print("month  adoption  net benefit")
total = 0
for m in [1, 2, 3, 4, 6, 9, 12]:
    a = adoption(m)
    print(f"{m:>5}  {a:>7.0%}  ${full_gross * a - monthly_cost:>9,.0f}")
year1 = sum(full_gross * adoption(m) - monthly_cost for m in range(1, 13))
print(f"year-1 net benefit with ramp ${year1:,.0f} vs ${12 * (full_gross - monthly_cost):,.0f} assuming instant full use")

Output:

month  adoption  net benefit
    1       2%  $   -2,660
    2       7%  $   -1,904
    3      20%  $       79
    4      42%  $    3,669
    6      78%  $    9,242
    9      85%  $   10,321
   12      85%  $   10,354
year-1 net benefit with ramp $77,301 vs $152,568 assuming instant full use

Budget for change management

Training, champions and quick fixes during the first months shift the S-curve left, which is worth real money.

त्वरित जाँच: Why model adoption as an S-curve?

  • Users never adopt AI tools
  • Adoption is always instant
  • Usage grows gradually while costs start immediately
  • Costs only start after full adoption
Answer

Usage grows gradually while costs start immediately — Ramps change payback.
