Engineering Manager Questions

People, performance, hiring and delivery.

What changes for managers

Engineering manager loops add questions about people: growing engineers, giving difficult feedback, handling underperformance fairly, building inclusive teams, hiring and onboarding, managing conflict within the team, and balancing delivery with sustainable pace. Answers should show empathy combined with clarity, fair and documented processes, partnership with HR or senior leaders where appropriate, and outcomes for both the person and the team. Protect privacy: never name people or share confidential details. Managers are also asked about strategy, prioritisation with product partners and how they keep technical judgement while not coding daily.

Common manager question list

Prepare at least one story per line.

People growth - Tell me about someone you helped get promoted or grow.
Feedback - Describe giving difficult feedback. What happened next?
Performance - How did you handle an engineer who was struggling?
Hiring - How do you run a fair interview process? A hire you regret?
Team health - How have you handled burnout or low morale?
Conflict - Two engineers disagree strongly. What do you do?
Delivery - A project is slipping. How did you respond?
Stakeholders - Describe pushing back on a product or leadership request.
Inclusion - How have you made your team more inclusive?

Show both care and accountability

Good performance stories show support (clear expectations, coaching, check-ins) and accountability (documented goals, honest outcomes), without disclosing private details.
